Every major company has one. A corporate transformation program with a name, a logo, a dedicated team and a budget that would make most project managers dizzy. Lean transformation, digital manufacturing, Industry 4.0 rollout, AI-powered operations… the labels change with the decade, but the ambition stays the same: rewire how the company operates, at scale, across every plant and every function, and come out the other side faster, leaner and harder to compete against.

Some of these programs genuinely deliver. They reshape production systems, eliminate years of embedded waste and create competitive advantages that last. Others consume enormous resources, generate beautiful slide decks, and quietly fade away, absorbed back into the organization without leaving a mark.

What separates the two? That is the question nobody has answered rigorously. The operational mechanics of Lean, digital transformation and AI-driven manufacturing are well documented. But the strategic layer — how these programs are designed from the top, how they are governed across business units and geographies, how they evolve as priorities shift and leadership changes and what actually determines whether they succeed or die — remains largely unmapped in the academic literature.

This thesis goes looking for those answers. Through a structured literature review and in-depth case studies inside real corporations, the research reconstructs how transformation programs are built, how they change over time and what the critical factors are that push them toward impact or toward irrelevance.
